You Said It Was Theirs: Handling the Decision That Comes Back Different
Episode Summary
You handed a decision back, and it came back different from what you would have done. Four questions can tell you whether to let it stand or step in, and three levels of authority keep the next one from catching anyone by surprise. What you do in the next five minutes teaches your team whether the decision was ever really theirs.
Key Points:
A decision that comes back different from what you would have done isn’t automatically wrong, so run it through four questions before you step in: same goal by a different route, easy to fix, inside your standards, or a style difference.
Step in when the decision breaks a commitment, can’t be undone, costs someone else, or was made without what the person needed, and then talk with them separately about how they landed there instead of quietly fixing it.
Sort decisions into three levels (decide and go, decide and tell me, check with me first) and tell your team where the lines are before you hand the next one back.
